Profile:

Our client, the Japanese arm of a global media and entertainment company had already undergone significant changes to address internal issues including: inefficiency of workers and work practices; a lack of growth plans and a lack of innovative growth models. Despite these changes, the company still appeared to be a tired and scared company, lacking innovative marketing techniques and largely ignoring the potential benefits of new technologies. Further, the reward system in place was unfair and inflexible and the company required a proper incentives system based on achieving and exceeding performance.

Requirements:

Salzer Consulting was engaged to upgrade HR systems, improve the strategic thinking and cohesion of the organisation and change the corporate culture to address poor attitudes and inefficient work practices.

Improve Accountability

Salzer Consulting has extensive experience in encouraging Japanese affiliates and divisions of Western companies to respond positively to the strategic parameters set by their regional HQ.

This results in encouraging them to develop their own strategic framework and initiatives to deliver the requirements as set by the regional HQ, but to do so by operating in a Japanese way in Japan. Strategic plans are then fully owned by senior management and Salzer Consulting is also able to advise Japanese managers how to cascade this direction through their company, getting buy-in and active involvement in the tactical application of the strategic plan. Salzer Consulting helps to initiate a more transparent process: setting and measuring KPIs that underpin the business plan and are linked closely to rewards.

Modification of the Corporate Culture

Salzer Consulting is highly experienced in delivering successful company transformations in Asia, and especially in China and Japan through our “New Day” Revitalisation Process. Using our revitalisation process, which is a proven and results orientated system, Salzer Consulting assisted the company by project managing its corporate cultural transformation. The objective of the methodology is to break the silo mentality, encouraging all staff to take responsibility and be motivated to innovate and initiate improvements in line with the business plan. Working closely with senior management, Salzer Consulting ensures that each member of staff learns and fully internalises the behaviours that the company has identified that need to permeate through the organisation. Resolution of Inefficient Staff Issues

Many employees within the company had poor attitudes, were inefficient and ineffective work practices. They tended to be non-responsive to new ideas and were heavily influenced by the union which had become involved closely in many elements of the company’s operations.

All staff were assessed by Salzer Consulting and their suitability for the new organisation was measured. Salzer Consulting established a clear performance management process which identified clear expectations for anyone performing below expectation. Staff who were unable to improve their performance were counselled or managed out of the organisation.

Through the removal of poor attitudes from the company, personnel with appropriate skills and attitudes were able to be brought into the organisation which allowed for a better working environment of equal contributors.

Outcome

Following the implementation of Salzer Consulting’s comprehensive revitalisation process, the company was transformed into a confident and creative company ready to face the challenges of a changing market. Accountability was ensured at all levels, with each individual having an understanding of the importance of their contribution and committing themselves to delivering the best possible results.

The old unfair and inflexible reward system was replaced with a fair and accurate salary and incentive program which was based on the achievement and exceeding of performance.

Business discipline and thinking underpinned all new initiatives, the company’s marketing and distribution arm became more innovative and focused. The company fully embraced digital media and established new business models to maximise the potential of these new technologies for the company.
