Xin De Kai Duan for Globally Known Beer & Wine Group A globally known beer and wine group had bought a local brewing and distribution facility in China employing over four hundred staff. Having deteriorated over time, the local group needed to be aggressively streamlined to achieve world’s best practice. The project was to map the steps required to affect the turnaround, identify all key blockages that needed to be addressed and then to enforce the implementation. Process: In-Depth Culture Change Culture change was necessary at all levels. This included undertaking a full-scale management audit and driving anti-corruption processes. Rebuild the Brand It was viewed as a positive step to rebuild the previously strong local brand that gave the workers a strong sense of identity. Restructuring Systems Many existing internal systems needed to be elevated to modern standards, others had to be rebuilt entirely. These included the sales and purchasing departments, all administration and human resources functions such as re-training schemes. Internal & External Relationships Both internal and external relationships required re-negotiation. Externally, relationships with government authorities and unions needed to be redefined and internally “new blood” was resourced, ensuring integration occurred successfully. Scope of Project Management: The HR Consulting services included the empowerment of local managers and board members, new Compensation and Incentive systems (C&I) systems and rebuilding HR capabilities, policies and procedures. Outcome: The company was revitalised and restructured with minimum fuss so as to achieve profitability immediately. Restructuring costs were minimised by negotiating extensive retraining agreements with the local Labour Bureau and utilising “Off-Post” methodologies.
